Are You Playing the Wrong Shaft? Why Swing Speed Isn't Enough

Walk into almost any golf shop and one of the first questions you will hear when talking about shafts is, "What is your swing speed?" It is a reasonable question, because swing speed is an important part of shaft selection. The problem is that it has become far too easy to turn that one number into a recommendation. If you swing 95 mph, you get one answer. If you swing 105 mph, you get another. But your golf swing is considerably more complicated than a single number, and choosing a shaft based primarily on swing speed can leave a surprising amount of performance on the table.

Are You Playing the Wrong Golf Shaft?

The golf shaft is one of the most misunderstood pieces of equipment in the golf bag. Golfers often think of shafts simply in terms of flex, with Regular, Stiff and X-Stiff treated almost like standardized categories. They aren't. Shaft manufacturers can produce shafts with very different weight, torque, stiffness profiles and launch characteristics while assigning them the same flex designation. Titleist's current shaft database, for example, includes hundreds of shaft options ranging from roughly 40 grams to nearly 100 grams, with significant differences in launch, spin, torque and stiffness characteristics.  The result is that two shafts both labelled "Stiff" can feel and perform very differently.


The Biggest Shaft Myth in Golf

One of the most persistent myths in golf is that faster swing speed automatically means you need a stiffer shaft. There is some truth behind the general relationship, because faster swings can place greater demands on a shaft. But speed alone doesn't determine the best shaft. Tempo, transition, release pattern, delivery, desired trajectory and the golfer's ability to control the club all influence the result.


This is why modern fitting guides increasingly treat swing speed as a starting point rather than a final answer. A 2026 shaft-fitting guide from GolfWorks explicitly notes that shaft flex, weight, torque, bend point and tip stiffness all need to be considered, while also pointing out that there is little standardization across the shaft industry.  Even manufacturers that provide swing-speed recommendations caution that the final selection should be confirmed by testing. Graphite Design's current fitting guidance, for example, recommends using swing speed to establish a starting flex and then consulting a qualified fitter to determine the appropriate weight, flex and length for the golfer's actual swing profile.

In other words, knowing your swing speed tells you where to start. It doesn't necessarily tell you where to finish.


Flex Is Not the Whole Story

When golfers talk about shafts, they almost always talk about flex. Regular feels too soft. Stiff feels right. X-Stiff feels like something the pros use. But flex is only one characteristic of a shaft, and even the labels themselves aren't standardized across manufacturers.

Two shafts marked Stiff can have different butt stiffness, mid-section stiffness and tip stiffness. They can have different weights and torque characteristics and can produce different launch and spin profiles. Titleist's shaft-performance database illustrates this clearly, with shafts of similar flex but substantially different weights and launch and spin tendencies.


That means the question shouldn't simply be, "Should I play Regular or Stiff?" A much better question is, "What combination of shaft characteristics allows me to deliver the club most effectively?" Once you frame the problem that way, shaft fitting becomes considerably more interesting.


Shaft Weight May Matter More Than Flex

For many golfers, shaft weight is one of the most overlooked variables. Golfers often become obsessed with flex while paying surprisingly little attention to whether the shaft is 50, 60, 70 or 80 grams. Yet weight can have a major influence on how the club feels during the swing and how consistently the golfer can deliver it.


A shaft that is too light may allow a golfer to generate more speed but can also make the club feel difficult to control. A shaft that is too heavy may improve a golfer's sense of control but potentially make it harder to generate speed or maintain the desired swing. The ideal weight is therefore a compromise between speed, control, timing and consistency. Current fitting guidance continues to treat shaft weight as a significant part of the overall fitting process rather than simply an afterthought to flex.


This creates another interesting situation. Imagine two golfers who both swing their drivers at 100 mph. On a basic fitting chart, they might receive the same shaft recommendation. But if one golfer has a smooth transition and the other has an aggressive move from the top, they may respond very differently to the same shaft. Their swing speeds are identical, but their swings aren't.


Your Tempo Changes the Equation

Tempo is one of the reasons swing speed alone can be misleading. Two golfers can generate identical clubhead speed while accelerating the club in very different ways. One might gradually build speed throughout the downswing, while another might create a much more aggressive transition from the top.


That difference can influence how the golfer interacts with the shaft. A golfer with an aggressive transition may prefer a different weight or stiffness profile from a golfer with the same speed but a smoother delivery. This doesn't mean that one golfer automatically needs a stiff shaft and the other a regular shaft. It means that the shaft should be selected based on how the golfer loads and releases the club, not simply the number on a launch monitor.

This is also where feel becomes important. The golfer has to be able to control the club. A theoretically perfect shaft that feels uncomfortable or unpredictable may not be the best choice. The best fitting process combines measurable performance with the golfer's ability to consistently deliver the club.


The Shaft Can Change Your Ball Flight

A shaft doesn't magically create a particular ball flight, but different shaft characteristics can influence the way a golfer delivers the club and therefore affect launch, spin and dispersion. Shaft design incorporates variables such as weight, torque and stiffness distribution, and manufacturers characterize shafts according to their expected launch and spin tendencies. Titleist's current shaft-performance guide, for example, specifically categorizes shafts by weight, launch and spin characteristics and provides detailed stiffness measurements at different points along the shaft.


This is why shaft fitting can become particularly valuable when a golfer has a persistent ball-flight problem. Maybe the driver launches too low. Maybe it spins too much. Maybe the dispersion is inconsistent. Maybe the golfer feels like they have to work too hard to square the clubface. Changing the head might help, but the shaft could also be part of the solution.

The important distinction is that a shaft shouldn't be selected because it is advertised as "low launch" or "high launch" in isolation. The goal is to find the shaft that produces the right result when combined with your head, your swing and your desired ball flight.


Why the Same Shaft Doesn't Work for Every Club

Another common mistake is assuming that once you've found the perfect shaft for your driver, you've found the perfect shaft for your entire bag. That's not necessarily true. Driver, fairway wood, hybrid and iron shafts perform different jobs and operate in different club configurations.


The shaft weight, length and design can change substantially as you move through the bag. A golfer might benefit from a lighter driver shaft but prefer heavier iron shafts because of the different swing characteristics and control requirements. The same golfer could also need a different configuration in a hybrid or fairway wood because those clubs are being used for different shots.


This is one reason a complete equipment fitting should look at the bag as a system. You don't necessarily want every shaft to be identical. You want the progression through the set to make sense for your swing and the shots you are trying to hit.


The Wrong Shaft Can Make You Compensate

Here's the part that many golfers don't consider. If your shaft doesn't work well for you, your swing may begin to compensate for it. You might feel that you need to swing harder to get the club moving. You might slow down because the club feels difficult to control. You might manipulate the release because you don't trust the clubface. Over time, those compensations can become part of your normal swing.


That makes identifying the equipment problem more difficult because the golfer may assume the swing itself is the problem. They might take lessons, make mechanical changes and continue struggling because the equipment is still encouraging the same compensations. Sometimes the best solution isn't to completely rebuild the swing. It is to find equipment that allows the golfer to make a more natural and repeatable movement.

This is particularly relevant for recreational golfers. Tour professionals can adapt their swings to almost any equipment configuration because they have extraordinary skill and consistency. The average golfer generally benefits much more from equipment that works with their natural tendencies rather than forcing them to overcome the club.


Why You Shouldn't Copy a Professional's Shaft

Golfers love knowing what equipment the professionals use. There is nothing wrong with being interested in tour equipment, but it is important to understand how different a professional's fitting requirements can be. A tour player may have a highly repeatable delivery, exceptional clubhead speed and the ability to control launch and spin with remarkable precision.


That doesn't mean the shaft used by a tour professional is wrong for an amateur. It simply means the professional's shaft was selected for that professional's swing. The same model can perform very differently for another golfer. Even the same shaft model can have different weights and flexes, and manufacturers offer a wide range of profiles within their product families.


The more useful question isn't "What shaft does the Tour player use?" It is "What characteristics of that shaft are helping the Tour player?" Once you understand that, you can determine whether similar characteristics might benefit your own game.
